What to do first

Write the brief first. Everything a session does well depends on it, and everything it does badly starts with a vague one. Then pick the personas, put headphones on, and say the opening sentence out loud yourself. A session runs for 45 minutes.
Before the steps: what exists today

The client is being built. You can create an account and write a brief, and there is no room to open yet. The steps below are the first session as it is designed to work, published now so that the shape is not a surprise later.
We would rather tell you that at the top of the page than at the bottom of it.

Write the brief before you open anything
One paragraph: what you are proposing, what it costs, the assumption you are least sure of, and what would make it fail.
What you should see. The brief page accepts it and the room control stops being the next thing you have to guess at.

Choose who is in the room
Each persona optimises for something different and each carries a written blind spot. Pick the ones whose objective function is closest to the people who will actually decide.
What you should see. The names you picked, with their objective functions beside them, before anything starts.

Put headphones on
The personas are placed at fixed positions in the stereo field. On speakers that placement collapses and the voices become one wall of sound.
What you should see. Each voice arriving from its own side rather than from the middle.

Say the first sentence yourself
Read the proposal out loud. The room is built to argue against a position, and it argues better against one you have committed to in your own voice.
What you should see. The floor passing to a persona as soon as you stop, rather than silence.

Interrupt as soon as you hear something wrong
Speaking takes the floor. You do not wait for a gap and you do not press anything. This is the part first time users do not believe until they try it.
What you should see. The persona stopping inside its sentence, not at the end of it.

Read the transcript afterwards
The argument is the product and the transcript is what you take away from it. It is also a record of your unresolved weaknesses, so decide where it lives before you make one.
What you should see. The full transcript, attributed turn by turn, with the points you conceded visible in your own words.
If you are stuck before you start
The most common answer is that there is nothing wrong with your setup. The room is not open to anybody yet, on any surface, and the changelog carries every dated step towards it.
